    Digitalisation, artificial intelligence, global competitive pressure, changing customer requirements and a difficult investment climate are fundamentally changing German mechanical and plant engineering. At the same time, the sector is cutting jobs.

    Mechanical and plant engineering is one of the pillars of German industry. With more than 1.2 million employees, it is — according to the VDMA — Germany's largest capital-goods industry. But its size does not protect it from structural change.

    At the end of the first half of 2026, German mechanical engineering employed around 905,900 people — a decline of 2.7% year-on-year. At the same time, there are positive signals: in June 2026, incoming orders rose 12.7% month-on-month in real terms, and the order backlog was also slightly above the previous month.

    So mechanical engineering is not disappearing. It is changing. And that difference is decisive for the careers of specialists and executives.

    Why mechanical engineering is in structural change

    The pressure to change has several causes. German machine builders are strongly export-oriented and face growing price pressure, new competitors and changing investment decisions by their customers. Being technologically leading is no longer always enough — companies must additionally develop faster, produce more efficiently, build digital business models and adapt cost structures.

    Digitalisation is long past being an add-on: machines themselves become data-driven products, production systems grow more intelligent, and software gains importance inside traditional engineering companies. Generative AI opens further applications — from product development and material selection to human–robot collaboration.

    It is increasingly not enough to understand a machine or a process. What is sought are people who can connect technology, processes, data and business.

    Why jobs are cut despite a skills shortage

    Mechanical engineering is a good example of why a skills shortage and job cuts need not be a contradiction. A company can reduce classic development or administrative tasks while building additional competencies in software development, automation, data analytics, AI, cybersecurity, robotics, digital sales and the service business.

    So the labour market is not simply moving from "many jobs" to "few jobs". It is shifting from certain competencies to others. Particularly affected are functions that can be standardised, centralised, automated or organisationally merged.

    Your market value is greater than your job title

    Long professional experience often contains far more than a function title suggests. A "Head of Production", for example, is classically positioned as "20 years in mechanical engineering, of which ten in production management". A broader view instead reveals operations leadership: lean management, productivity improvement, automation, investment management, quality management, site development, change management and leadership of international teams.

    The decisive question is then not "Which engineering companies are looking for a production manager?" but "Which companies need an experienced operations manager who can transform complex production organisations?"

    This opens environments such as automation, industrial technology, medtech, energy, logistics, technical infrastructure and industrial services.

    Which competencies gain importance

    • Digitalisation and software — products, production and customer service become more data-driven.
    • Automation and robotics — automated production and logistics systems change manufacturing and the profiles required.
    • Artificial intelligence — people become valuable who not only operate AI but integrate it meaningfully into business processes.
    • Service and digital business models — maintenance, software, data and ongoing services gain importance.
    • Transformation and change — companies need leaders who actually implement change.
    • Internationalisation — those who can steer global markets, supply chains and organisations are relevant well beyond mechanical engineering.

    The most important resource here is not industry knowledge but the ability to solve complex problems.

    A different logic applies to executives

    An experienced engineering leader may bring decades of experience in restructuring, production optimisation, investment planning, international expansion, cost management, digitalisation and leadership of large organisations. Positioning oneself solely as a "mechanical-engineering manager" needlessly shrinks the market. Stronger is, for example: "Internationally experienced leader for operations and transformation, with proven experience in productivity improvement, restructuring and digitalisation of complex industrial organisations."

    For top managers it is even more about impact than function. A company does not seek a manager because they know 15 years of mechanical engineering, but because they can restructure a company, set it up internationally, generate profitable growth, improve cost structures or steer complex transformations. The relevant question is: Which economic problems can I solve?

    What affected professionals should do after job cuts

    1. Assess where you stand. What are my most important professional, methodological and personal competencies?
    2. Make successes visible. Which concrete results have I achieved?
    3. Translate competencies. Which skills are also relevant outside the previous industry?
    4. Define target markets. Which companies need exactly these skills?
    5. Develop a positioning. How do I want to be perceived by potential employers?
